Phase 1 · 1 week

Camera + landmarks

Live 21-point hand tracking at 30fps in the browser — working on a mid-range phone, not just a flagship laptop.

Phase 2 · 1–2 weeks

Fingerspelling classifier

A–Z static recognition: camera → landmarks → letter + confidence. The tractable “hello world” of sign ML.

Phase 3 · 2–3 weeks · active

Learn mode v1

Alphabet lessons, the mimic-and-feedback loop, a progress streak. The first genuinely usable build.

Phase 4 · 4–6 weeks

Dynamic isolated signs

A sequence model over 50–100 common signs, validated on unseen signers. Where the real ML work lives.

Phase 5 · 2–3 weeks

Accounts, content, accessibility

Optional auth and progress sync, a content system, and a full WCAG 2.1 AA audit before release.

Phase 6 · open-ended

Translate mode, experimental

Fingerspelling → text first, then a small fixed vocabulary. Clearly labelled limits, the whole way through.
